It can be hard to know exactly how to bring AI into your company in a way that is cost-efficient and effective. For this reason, we’ll break down the phases of implementation into a 90-day AI adoption plan for mid-market and enterprise organizations.

Phase 1: Foundation and Strategic Alignment

In the first month, the focus is on organizational readiness rather than on deploying technology. Start by establishing a team to steer the integration project. This team should comprise executive sponsors, legal or compliance representatives, IT leaders, and business unit leaders. For mid-market companies, this might be five cross-functional leaders. Enterprises should include domain-specific architects and risk officers. This team’s job is to define boundaries by establishing AI governance principles and ethical use policies before tools are introduced.

At the same time, you should audit the current state of the company. Compile an inventory of your existing data assets and classify them according to quality, accessibility, and sensitivity. Mid-market organizations often discover they have cleaner, more accessible data than enterprises, but it lacks documentation. Enterprises typically face fragmentation across older systems. 

Map your business processes to identify areas where AI will deliver immediate value. These areas may include customer service triage, contract analysis, code generation, or demand forecasting. Prioritize use cases according to their impact. “Quick wins” like AI-powered meeting transcription or customer sentiment analysis should be prioritized for Phase 2. Initiatives, such as predictive analytics platforms and autonomous supply chains, belong in a 12- to 18-month roadmap.

Days 20–30 should focus on infrastructure readiness. Evaluate your business’s cloud capacity and security structures. Create a space where teams can experiment with public large language models (LLMs) without exposing sensitive data. At this stage it is also very important to define your data strategy. 

Decide whether you will use closed systems, retrieval-augmented generation (RAG) architectures, fine-tuned models, or something else. Document these decisions in an AI playbook that becomes the single source of information for standards and prohibited use cases.

Phase 2: Pilot Execution and Validation

With the foundation in place, in days 31–60, start to deploy three to five pilot programs across different business functions, typically one per major department. For a mid-market manufacturer, this could include an AI copilot for the sales team and automated quality control vision systems. Enterprises should run parallel pilots in specific business units rather than aiming for company-wide deployment.

The most important success factor is controlled experimentation. Each pilot must have:

  • A measurable hypothesis (for example, “Reduce contract review time by 40%”)
  • A control group for comparison
  • Human oversight
  • A kill switch if hallucination rates or bias metrics exceed the threshold

At this stage, pilot teams need to be trained on prompt engineering as most AI failures come from poor inputs or construction of prompts, not from the model’s limitations. 

You also need to check how the new AI tools connect with your existing software. This includes your enterprise resource planning (ERP) system that manages finances and operations, your customer relationship management (CRM) software that tracks sales and customers, and your human resources information system (HRIS) that handles employee data. Mid-market firms can often use ready-made plug-ins from platforms such as Microsoft Copilot or Salesforce Einstein. Larger companies usually need custom-built bridges to connect their legacy systems to modern AI services.

At the same time, start an AI literacy program for employees. This will be practical training for office workers who will use these tools. Teach them that AI is meant to help them do their jobs better, not take their jobs away. Encourage them to think of AI as an intern who works at machine speed but still needs supervision.

Risk management increases during this phase. You’ll need to implement monitoring for data leakage and bias detection protocols.

Phase 3: Scaling and Roadmapping

In the final month, you’ll move from testing to real use of AI in daily work. Review your pilot projects to identify what worked and what did not. Look at the hard numbers, such as return on investment (ROI), which measure how much money or time you saved. Collect feedback from employees on their experience of using the tools. 

If a test project isn’t working, shut it down immediately. Don’t keep pouring resources into it just because you’ve already invested in it. For successful pilots, develop a scaling playbook that documents the implementation steps and training requirements.

Between days 70 and 80, focus on building your team’s skills and support structure. Set up a dedicated team of experts across departments to keep track of model governance and prompt libraries, and to manage relationships with vendors. This team also makes it easy for different departments to find and use approved AI tools on their own.

Create an internal list or app store of approved AI tools. This stops shadow IT, which happens when employees download and use unapproved AI apps without informing the IT department. Your employees will use AI regardless. The only question is whether they use the secure, company-approved tools or risky consumer apps that could leak your data.

Complete your company’s AI adoption plan by sorting projects into three categories: 

  • Short-term: quick wins that boost productivity right away
  • Medium-term: projects that require changing how workflows and processes currently work
  • Long-term: projects that could change your entire business model or create new revenue streams. 

Mid-market companies should concentrate mainly on the short-term group to remain competitive. Enterprises can work on all three groups at the same time, but need to budget for exploring the long-term ideas.

During days 85 to 90, focus on setting up long-term management structures. Start checking your AI systems every three months to make sure they are working properly and not causing problems. Set up ethics review boards for high-risk situations such as hiring employees or approving loans. Put clear reporting channels in place so frontline workers can easily flag cases where AI systems make mistakes or behave unexpectedly. Keep a running document to record what you’ve learned and update it as new regulations come out. This is especially important as regulations such as the EU AI Act start being enforced.

This 90-day AI adoption plan will fail without three core elements. First, you need sustained support from company leaders after the initial excitement fades. Second, you need clean, well-organized data because messy input data produces useless results. Third, you need cultural psychological safety. This is a work environment where employees feel safe reporting when AI makes mistakes or produces bad output, without fear of blame or punishment.

Treat AI adoption as something that changes how your organization operates and behaves, with computer programs assisting in that transformation. By day 90, you shouldn’t expect a completely overhauled business. Instead, you should have developed the institutional habits, management rules, governance frameworks, and basic technical setup needed to make sustainable changes over the next year and a half.

Be patient and focus on solving real problems rather than chasing new tools.
